Shade Variation Explained: Why Dye Lots Don't Always Match

Shade variation is the natural color difference between two dye lots, caused by small differences in temperature, timing, and fabric batch during dyeing. It's normal in industrial production. The real issue is whether it stays inside an agreed tolerance, usually measured on a 1-5 grey scale, and whether cutting was done from mixed fabric rolls, which is a preventable factory error rather than a natural one.

Why Two Pieces From the Same Order Don't Always Match

Dye is mixed and applied in batches called dye lots. Even with an identical recipe, each lot can absorb color slightly differently, because dye uptake depends on water temperature, machine load, dyeing time, and the specific greige fabric batch being dyed — none of which are perfectly identical from one lot to the next.

This is why a factory dyes enough fabric for an entire order in as few lots as possible, and why cutting all pieces of one garment (front, back, sleeve) from the same fabric roll matters more than most buyers realize.

Small variation between lots is normal and unavoidable at industrial scale. The real question isn't whether variation exists, but whether it stays inside an agreed, measurable tolerance.

How Shade Variation Is Actually Measured

Factories and buyers use a grey scale rating, a standardized 1-5 scale where 5 means no visible difference and 1 means a strongly visible difference. Most commercial garment orders are accepted at a grey scale rating of 4 or better — a difference detectable only under close side-by-side comparison, not to a casual eye.

Some brands also specify a Delta E value, a more precise numeric color-difference measurement from a spectrophotometer. A Delta E under roughly 1.0 is considered an excellent match; under 2.0 is generally acceptable for most apparel; above that, most buyers will reject the lot.

The Cutting-Table Mistake That Creates Visible Variation

Shade variation inside a single garment — a body that's a slightly different shade from its own sleeve — is almost never a dyeing problem. It's a cutting-table problem: panels for one garment were cut from two different fabric rolls or two different dye lots.

This is preventable with a simple rule: bundle and cut by roll number, not just by color name. A well-run cutting floor tracks which roll each panel came from, and never mixes rolls within the same garment.

The first type is a normal, manageable production reality. The second and third types should be caught before the garment ever reaches you, at fabric inspection or during cutting — if they aren't, that's a quality-control gap worth raising with your factory directly.

What to Ask Your Factory Before Bulk Dyeing

Ask what grey scale tolerance they work to, and get it in writing alongside your order. Ask whether they dye your full order quantity in one lot or split across multiple lots — for large orders, splitting is often unavoidable, but you should know it's happening.

For color-critical orders, request that your QC inspection specifically checks shade consistency across cartons, not just within a single sample garment.
